We identified the highest leverage activities (HLA) within the 3 Areas of Focus of the business: OPS, MKTG, PROD/SERVICE DELIVERY.
Within each HLA, we narrowed in on the bottlenecks that hindered the company from having a streamlined process. Once identified, we focused on what needed to be created, transformed, or optimized.
These were the key HLA we focused on:
1 – Streamline sales including CRM & sales cycle
2 – Streamline service fulfillment
3 – Managing service capacity and creating a hiring process to always have a potential pool of new hires that are properly trained and supported.
Onboarding a new client begins during the sales and proposal stages in a business relationship.
We first began by documenting each service with appropriate expectations and timeframes. We then used those to templatize the proposals used for sales agreements. This allowed the team to easily put together proposals and ensure the implementation team was clear on scope and fulfillment.
From there we reshaped the sales process in order to create clear expectations for the prospective client as well as the team. This also allowed the company to cater to a higher caliber clientele since proposals were more customized yet not outside the standard service agreements.
We also modeled the Customer Relationship Manager to support the custom sales pipeline and helped with the creation of automation that supported the follow-up and facilitation of the sales process.
We used EVERGREEN FLOWS to build a fluid onboarding process that the team followed to a “T” every time a new customer signed up. This process was outlined and documented within the existing technology 7 Mile Media was utilizing to run their company operations.
One of the key differences between our processes is we do not use a cookie-cutter solution to resolve your business needs. Instead, we build from within your existing company assets and technology in order to enhance what you already have.
Once we solidified the process, we had to work with the team members using COMPANY & ORGANIC OPTIMIZATION.
Under COMPANY OPTIMIZATION we set a framework to be proactive for future potential errors that might occur when working within accounts. The solution was to set up a briefing call with the internal team prior to onboarding a new client. Our goal was to enhance clear communication across the multi-disciplinary teams in the company.
For our ORGANIC OPTIMIZATION, we worked with the team to retrain them on the new process as well as assigned new responsibilities to key stakeholders within our organization. One of those key stakeholders was the Project Manager (PM). We worked with the company PM to outline all the action items to fulfill service delivery and set deadlines for the team to follow.
We then moved on to enhance the performance of each stakeholder on every client account by walking them through our 80/20 DAY OPTIMIZATION which helped members on the team cut their workday from 8-12 hours per day to 6-8 hours. The hours varied depending on the call volume they had scheduled.
A service-based business is labor-intensive. In order to maximize the team’s efforts, we had to create a COMPANY MAP and TASK UNITS to allow the proper team structure to handle the maximum amount of clients without sacrificing quality. In addition to the focus on quality, we also built the team structure for scale and growth.
Once we developed the team framework, we worked on creating a streamlined onboarding process with the Operations Manager for new hires. From there we took it a step further and developed the entire Hiring Framework with job descriptions, application funnels, interview processes, scripts, and templates to enable 7 Mile Media to hire at will and have a solid process for doing so.
In addition to hiring the right people, it is important to know what type of company structure you build with your team and knowing who does what. With this comes your HR, payroll, and most important: team culture (especially since there is stress involved with fast-moving workplaces)
An integral way to build a happy team is to follow our HEROIC LEADERSHIP model: showing your team you always have their best interest in mind and going to bat for them. This will build a bond that neither pay nor training can beat. In addition to this it’s important to
1) placing people in areas of work that they want to be in
2) ensuring you pay and compensate for the amount of work done

Doing all this creates a bond, a relationship – it won’t eliminate the stresses you go through, but you will go through them as a team, together.
